Retail media is the third wave of digital advertising after search and social. IAB Europe puts it plainly: e-commerce reached critical mass, and the shopper data that mass generates turned retailers into advertising platforms. In 2025 the channel crossed 10% of all European digital ad spend for the first time, growing faster than either wave before it.
That is the part everyone repeats. This manual is about the part almost no one warns you about.
Retail media is not difficult because the technology is hard. It is difficult because it collapses four things most companies keep in separate rooms, brand, trade, shopper and performance marketing, into a single surface that no one team owns, and it does so on top of a market that still cannot agree on its own definitions or metrics. Two fault lines decide who actually captures the growth: the divide between trade and performance marketing inside teams, and the standardisation and measurement gap between them.
